How managers can use AI coaching without grading every sentence

Coach the behavior that changes the conversation

Managers do not need another dashboard of unexplained scores. They need a way to identify a recurring behavior and help a rep improve it. AI can organize examples and suggest feedback, but the manager must decide whether the feedback is fair and useful.

Pick a small rubric. Asking for a recent example, clarifying an objection and confirming the next owner are observable behaviors. "Executive presence" or "sales instinct" is too ambiguous for reliable feedback.

Prompt for coaching evidence

Review this permitted practice transcript against the four behaviors. Cite the exchange supporting each observation. Do not assess personality, emotional state or protected traits. Return one strength and one behavior to practice next. If evidence is insufficient, say so rather than assigning a score.

Worked example

A rep answers a price objection by listing features. The relevant coaching question is whether they understood the comparison behind the objection. The next exercise is to ask what the buyer is comparing before offering a response. Rewriting the feature list does not address the behavior.

Review the reviewer

Sample AI feedback regularly. Does it reward longer answers? Does it penalize an appropriate silence or a concise response? Does it misread an accent or transcript error? A manager should be able to challenge the feedback and explain the final coaching decision.

Do not quietly convert practice scores into employment decisions. Review the intended use, employee communication and organizational requirements with the appropriate owners.

Close the loop

Have the rep make a second attempt, then inspect a relevant real-world example through your permitted process. Record whether the behavior transferred and what still needs practice. Keep the feedback focused enough that the rep can act on it in the next conversation.

Measure manager review time and the usefulness of the coaching action, not merely score completion. Pair this with objection practice.

Run a calibration session with two reviewers

Give a manager and another qualified reviewer the same anonymized exchange and rubric. Have each mark the behavior before viewing the AI feedback. Compare disagreements. If people cannot apply the rubric consistently, refine it before asking a model to score a larger group.

An illustrative exchange may include a concise acknowledgment followed by a useful question. A model may rate it poorly because it lacks a long persuasive answer. The human reviewers can identify that mismatch and adjust the evaluation examples. Keep the correction as part of the rubric documentation.

Questions for the coaching conversation

  • What did the buyer say that you responded to?
  • What new information did your question reveal?
  • Which company statement needed a current source?
  • What will you try differently in the next attempt?

Ask the rep to explain their reasoning before prescribing a replacement sentence. The same words can be appropriate in one context and unhelpful in another. Your role is to develop judgment, not produce identical speaking styles. Review whether the feedback creates a specific action the rep can practice. If it only describes the rep as strong or weak, it is not yet useful coaching. Preserve the manager's interpretation and the evidence behind it rather than treating the generated score as the final record.
