Capture the judgment behind the answer

A folder of presentations does not explain how an experienced rep recognizes a poor-fit request, brings in a specialist or handles an objection. When that person changes roles, the team loses context as well as content.

Do not attempt to download everything they know into an assistant. Choose recurring questions new reps struggle with. Ask what evidence changes the answer, which promises are prohibited and who authorizes an exception.

Interview around a real task

Use a redacted or fictional scenario. Ask the colleague to explain what they check first, which source they trust, what makes them pause and where they hand off. Record approved references rather than relying on memory as policy.

Keep company guidance separate from confidential buyer records. Reusable knowledge should not reveal another customer's pricing, personnel or private evaluation.

Turn experience into a maintained entry

Record question, approved answer, source, audience, exception route, owner and review trigger. Include a case where the answer does not apply. That boundary often teaches more than a polished pitch.

If a service request needs technical review, identify the scope condition and specialist route. “Ask Alex” is not enough if Alex is leaving. Name the role that owns the decision and confirm the current person through an approved directory.

Use AI to find gaps

Review this knowledge entry against the supplied approved sources. List unsupported statements, missing applicability conditions and unclear exception ownership. Propose clarifying questions for the owner. Do not turn the contributor's personal habit into company policy.

The source owner accepts the entry. Preserve a revision date and appropriate change history. When guidance changes, identify practice scenarios and prepared material that depend on it.

Check whether a newcomer can use it

Give a new colleague a realistic question. Can they find the entry, explain its boundary and identify the next owner without another verbal explanation? Repeat with an exception it does not cover.

Measure time to a correct answer, unsupported claims and escalation accuracy. A small maintained library may be more useful than a large archive of conflicting answers. Entry count alone is not a success measure.

Make continuity an operating responsibility

Include source ownership in role transitions. Name who reviews high-use entries when contributors leave. Retire obsolete material under retention rules rather than leaving apparent authorities side by side.
