Decide what the meeting is supposed to change

A weekly sales review should leave the team with decisions and owned actions. If everyone reads out the dashboard, the meeting is doing work that a shared brief could do beforehand. If every deal receives a long coaching discussion, urgent operating decisions can disappear.

Separate three jobs: report assembly establishes facts; a pipeline review addresses opportunity obstacles; a coaching session develops a behavior. They can inform one another without becoming the same meeting. Salesforce's pipeline review guidance also distinguishes focused opportunity reviews from extended training and general updates.

Agree the definition of material before the assistant ranks anything. A blocked technical review may matter more than an increase in email activity. Your operating policy, not the model's writing style, determines priority.

A concrete example

The CRM marks Northstar as proposal-ready. Permitted call notes say the buyer requested a technical review first. The stage policy requires that review before a proposal. The brief should expose the discrepancy, not choose the more optimistic source.

The leader sees a decision: ask the account manager to resolve stage evidence before the forecast discussion. The manager sees a coaching priority: prepare technical questions and participants. The rep sees a next action: ask the buyer to confirm those requirements. None of those outputs proves that the review is booked.

Give AI a narrow assembly instruction

Use only the supplied, permitted snapshot, notes and stage policy. Return material changes, conflicting facts, missing evidence and decisions requiring an owner. Attach the record reference and date to every factual statement. Keep unknowns explicit. Do not estimate close probability, invent a buyer commitment or update a system.

Have the operations owner check row counts and filters before reviewing the prose. Missing records cannot be repaired by an eloquent summary. Label the brief's prepared time and latest source event so readers know its limits.

Run the meeting from the decision column

Send the accepted brief in advance. Start with unresolved actions from last time. Address decisions that need the people present. Move detailed coaching into a separate session with the relevant manager and rep.

For each decision, record who can authorize it, the evidence considered and the next check. “Follow up” is not enough. “Account owner confirms technical review participants before Thursday's manager check” is inspectable.

Measure whether the review improved

Track preparation effort across all contributors, corrections after circulation, decisions with named owners and actions resolved by the next review. Meeting length alone is insufficient: a short meeting that creates hours of follow-up may be worse.
