Start with a capacity question, not a tool list
The useful question for a sales leader is not whether an assistant can write an email. It is whether the sales organization can spend less effort assembling information and more effort deciding, coaching and helping buyers. A faster rep task can still create a slower management process.
Start with one recurring workflow and account for everyone it touches. Include reps, managers, revenue operations and any specialist who corrects the output. Separate active labor from elapsed waiting. A report waiting for approval for two days did not consume two days of staff labor.
Run a five-day work sample
Ask a small, varied group to record task, frequency, active minutes, system, duplicated entry and receiving person. Explain that the exercise evaluates the process, not employee effort. Do not collect private buyer conversations when a task description is sufficient.

Record ordinary days and the reporting deadline. Sampling only an unusually quiet day will understate the burden. Sampling only quarter-end will overstate the typical week. Keep those periods separate.
Calculate net capacity, not generation speed
Suppose ten reps spend two hours each per week on a recurring task. That is twenty hours of current effort. A proposed process takes eight rep hours, four manager review hours and two operations maintenance hours. The illustrative net difference is six hours per week, not twenty.
Count setup separately and show how many weeks you expect the workflow to run. Do not convert recovered hours into payroll savings unless spending actually changes. Recovered capacity is an opportunity to reassign work; it is not evidence that more revenue will follow.

Choose a pilot with a receiving owner
Rank tasks by observed burden, permitted input availability, output clarity and correction risk. Start with a job whose receiving person can say whether the result is useful. Report assembly may be a better first pilot than prospecting if managers spend hours reconciling versions every Friday.
Write a one-sentence contract: “For the regional review, prepare material opportunity changes and missing evidence from these permitted records; the manager verifies the brief before the meeting.” Exclude forecasts, customer sends and live writes unless separately agreed.
Keep quality beside time
Review comparable examples before and after the change. Log unsupported facts, material omissions, corrections and unusable outputs. Include rejected drafts in the denominator. A process that saves time by omitting difficult accounts has not passed.
Agree a stop rule before testing. Pause if review exceeds the saving, if a source cannot be traced, or if permission behavior is unresolved. A negative result prevents a larger mistake and is worth reporting honestly.
Turn the result into an operating decision
Name the capacity you intend to redeploy: more account planning, more focused coaching or a shorter reporting cycle. Check later whether that work actually happened. Otherwise the saved time may disappear into another unmeasured queue.
