Count useful completed work
Generated drafts are activity. Value comes from work your team can use, with acceptable accuracy and less total effort. A pilot that produces hundreds of emails but adds hours of review has not automatically improved productivity.
Choose one task and define completion. For a follow-up, completion might mean a reviewed draft ready for the account owner to send. It is not the instant text appears on screen.

Worked calculation
Illustrative baseline: 20 tasks take 12 minutes each, or 240 minutes. AI-assisted tasks take 5 minutes each plus 4 minutes of review, or 180 minutes. If the team also spends 45 minutes maintaining the workflow for that period, the net saving is 15 minutes before tool cost, not 140 minutes.
Use your own actual data. Do not assume every minute saved becomes additional selling time or revenue. Capacity has value only when it can be used productively.
Design the comparison
Use comparable tasks and preserve a baseline. Record task complexity and reviewer involvement. Evaluate new examples rather than only the examples used to tune the prompt. Where possible, have reviewers assess outputs without knowing the method used.

Turn this task log into a comparison of total working time, review time, material errors, usable-output rate and rework. Show assumptions and missing data. Do not attribute revenue changes to AI without a comparison design that supports that claim. Separate observed results from estimates.
Decide before expanding
Set acceptable quality and effort limits in advance. Expand only when the output is reliable enough and the full effort makes sense. Revise if the task is useful but source or review problems remain. Stop if the workflow creates risk or costs more effort than it saves.
Avoid attribution theater
Sales outcomes depend on many factors. A better quarter after introducing AI does not establish causation. Report the direct task result honestly and treat broader commercial effects as uncertain unless the evaluation supports them. Start with the workflow selection guide.
Make the next pilot log small enough to use
Use one row per task with method, input complexity, rep minutes, reviewer minutes, material errors and whether the output was usable. Add setup and maintenance effort at the period level rather than hiding it in a subscription estimate. Keep the definitions stable across the baseline and assisted groups.
Ask reviewers to identify a material error consistently. An invented buyer commitment is material. A stylistic preference may require editing but should be recorded separately. Combining the two makes it hard to tell whether the workflow is inaccurate or merely needs a different writing style.
Report results without overstating them
- Show the number and type of tasks tested.
- Report total effort, not only generation time.
- Separate observed results from future assumptions.
- Explain quality failures and excluded cases.
- State what would need to change before expansion.
If the comparison shows a small saving with good quality, report that rather than multiplying it by every rep and every task in the organization. Not every task is eligible, and maintenance may rise with scope. Ask what the team actually did with released time during the pilot. That gives leadership a more credible view of operational value than a theoretical revenue figure derived from minutes alone.
