Choose a sales AI tool by testing your workflow, not its demo

Make vendors solve the same task

A polished vendor demo uses a carefully prepared scenario. Your evaluation needs ordinary messy inputs, missing facts and an exception. Give each tool the same permitted task and inspect what it actually produces.

Begin with a written workflow: input, audience, output, reviewer and any action. Keep drafting and execution separate. A tool that writes an email is not necessarily authorized to send it or update CRM.

Use three examples

Test an ordinary complete request, an incomplete request and a request outside permitted scope. The last two reveal whether the tool asks for clarification or produces a confident guess.

Ask the vendor to show configuration and action receipts, not just a capability slide. Confirm which features depend on plans, additional services or setup. Record limitations in the evaluation instead of leaving them in a verbal discussion.

Involve the right owners

Sales assesses usefulness. IT and security assess access and data handling. Operations assesses the changed process. Commercial owners assess costs and terms. Do not let enthusiasm for a single feature bypass the people who must maintain it.

Record the decision

A worked vendor test you can reuse

Give the vendor sanitized notes in which a buyer requests a demo but has not agreed to a date, budget or purchase. Ask for a follow-up draft and proposed CRM notes. A passing output preserves those unknowns. A failing output says the buyer is ready to buy or inserts an invented close date.

Next, ask what happens if the tool matches the notes to the wrong account. Require an explanation of identification, review and rollback. The answer should describe actual configured behavior and limits, not simply reassure you that the system is intelligent.

  • Actual outputs and reviewer findings.
  • Configuration, plan and connected systems used.
  • Unresolved technical or data-handling questions.
  • Full operating cost and maintenance owner.

Invite the people who will use and maintain the workflow to review the results. A feature can be impressive and still be unsuitable for your team's input quality or approval process. Ask whether a smaller configuration would solve the same problem with less access and maintenance. Record a no-purchase decision when the sources or operating process are not ready. That is a valid evaluation result, not evidence that the team failed to adopt AI quickly enough.
