Use AI to find qualification gaps, not to invent a qualified deal

The useful question is: what have we actually learned?

An assistant can fill a qualification framework with fluent statements even when the source notes contain very little evidence. Ask it to identify gaps instead. Your framework may be MEDDICC, BANT or your own stage policy; the important distinction is between a buyer statement, a rep interpretation and something nobody knows yet.

Qualification should help the team decide what to learn next and whether to invest more time. It should not be a form-completion exercise designed to make a deal look healthier.

Add a source, date and next question to every row. A row without evidence stays unknown. The assistant should not reward confidence of tone.

Worked example

An illustrative buyer says, "The team spends too much time chasing approval." That supports a problem statement but not a quantified impact. Ask what happened on the last approval, who was involved and what the delay changed. If the buyer estimates three hours a week, record that as their estimate and preserve its assumptions.

Do not turn three hours into an annual financial loss without agreeing the labor basis, affected population and whether time saved can actually be redeployed. Qualification is not a license to manufacture an ROI claim.

Prompt for a review

Evaluate these anonymized notes against our attached qualification and stage criteria. For each criterion, return supported, partly supported or unknown. Cite the exact evidence. Separate buyer statements from rep interpretations. Suggest one neutral question for each meaningful gap. Do not assign a deal probability or advance the stage.

Then prioritize the gaps. Not every missing field matters equally. A missing stakeholder for the next meeting may be more urgent than a detailed economic model early in discovery. Use your sales process to determine the sequence.

Use the matrix in deal reviews

Ask the rep to explain the two most important unknowns and the next action to resolve them. The manager can coach the action rather than criticizing the empty field. If the buyer cannot or will not answer, record that as useful information and reconsider the investment.

Keep the record updated when facts change. A stakeholder moving roles, a delayed project or a scope change can invalidate earlier qualification. A neatly written recap is not permanent evidence.

Checks before adoption

Test a thin-note example, a contradictory-note example and a deal with genuine disqualifying evidence. Does the assistant keep uncertainty visible? Does it treat a buyer's polite interest as a commitment? Does it identify a no-fit case rather than always recommending a next meeting?

Track stage reversals, qualification corrections and the quality of next actions. The aim is a more honest pipeline and more focused selling, not a higher percentage of forms filled in.
